Three phases, thirteen weeks

Every phase exit is a documented go or no-go decision, supported by named evidence and a named owner. Never a subjective read of good enough.

Weeks 1–3

Scope

The use case is selected and bounded, the rung confirmed, and the delivery team and Oversight Core named with their authority written down.

Weeks 4–9

Build

Controls are designed and implemented alongside the system rather than after it, so governance is the operating mode and not an audit layer bolted on.

Weeks 10–13

Prove

The controls are tested against real failure, not described. The Value Realization Index records what the deployment actually returned.

Exit: production sign-off

A failed Tollgate moves the date, not the gate. Nothing in the methodology permits waiving a Tollgate, lowering its threshold, or substituting a lighter check to protect a deadline.

  • Policies and controls that are in use, not a document that sits in a drive.
  • A named internal owner who holds the authority after we leave.

What it is not scoped for

Published because scope creep is the failure mode this methodology exists to prevent, and procurement should see the limit before signature.

  • One tightly-bounded use case per engagement. Not several folded into one window.
  • One to ten AI systems in production. A wider estate needs a different engagement.
  • Joint delivery, not a vendor drop-in. Your named roles commit days across all three phases.
